The problem
The expensive mistake is rarely moving slowly.
It is funding the wrong three things at once, then paying a second time to unpick them, and a third time in the credibility it costs to go back for more budget. The pressure is real: the board wants an AI strategy and competitors are moving, so most teams end up experimenting with tools nobody has prioritized or governed. The hard part is not moving. It is deciding what is actually worth doing.

- Prioritization method
- Ends the argument about what to fund first. We score each candidate use case on business value and on risk and governance readiness, then plot them so the highest-value, lowest-risk work sorts to the front.
- The roadmap artifact
- Something an executive can fund on receipt: a sequenced 90-day plan naming the first workstreams, their owners, and the data and governance each one depends on.
- Risk register
- Each identified risk with its likelihood, its impact, and the control that closes it, in a format your team keeps and updates after we leave, so the work does not have to be bought again next year. The structure follows the map function of the NIST AI Risk Management Framework: what the system is for, who it affects, and what could plausibly go wrong, recorded per use case rather than in the abstract.
- Impact assessment
- For the use cases that touch people directly, the assessment that would otherwise get written under deadline pressure a year later. It takes the shape ISO/IEC 42005 describes: intended use, affected parties, plausible harms, and what would have to be true for the system to be acceptable. ISO/IEC 42005 is guidance rather than a certifiable standard, and we work to its structure rather than claiming anything under it.
- Governance gap analysis
- The obligations that usually surface halfway through a build, surfaced instead while they are still cheap to plan for. Where you stand today versus what you need in place before you deploy, called out per use case. Where a use case would likely be treated as high risk and you have European exposure, we note the obligations that attach, including the logging and human-oversight duties the EU AI Act places on deployers in Article 26, so nothing arrives as a surprise later.

The roadmap includes what not to fund. Where a use case is better served by plain automation or a process fix, that is the recommendation, at a fraction of the cost.
